Situation
A publishing value chain running on disconnected tools, manual reporting and relationships that lived in individual inboxes. Every commercial question required a data archaeology project first.
The instinct in the room was to buy more software. The real problem was that nobody owned the operating model the software was supposed to serve.
What mattered
Not features. Ownership of data, of the commercial relationship, and of the decisions that follow from both.
A platform is only worth building when it changes who holds leverage in the value chain.
The decisions
Which capabilities had to be owned, which could be procured, and which were better solved through partnership inside an existing cloud and distribution ecosystem.
Where data became a product rather than a by-product, and what that implied for architecture, commercial terms and governance.
My role
Executive direction rather than implementation: the platform thesis, the build/buy/partner calls, partner and vendor selection, commercial structure, and holding the line on scope while specialists owned engineering.
Outcome
Detail and results pending confirmation for publication.
What I learned
The technical build is rarely the constraint. The constraint is agreeing what the business is actually trying to control — and being willing to not build the rest.
